Stage 2: Integration

The trigger for Stage 2 is almost always a people event. A key person leaves and something breaks. A new hire joins and has no way to absorb the culture except by sitting next to someone who already knows. When that person is remote, the problem sharpens quickly.
Governance responsibility begins to distribute. A senior team member holds AI oversight. There is a designated person clients can ask. The founder is no longer the only one with answers. More importantly, there are written answers that don't require the founder to be in the room.
The Three Simple Rules are documented and shared. The Data Traffic Light, the Human Wrapper, the Prompt Dividend: not just understood by the leadership team, but written in a place new staff can find on day one. Onboarding includes a governance component.
The agency has an assessed list of approved tools. New tools go through a decision process before team-wide adoption. This doesn't need to be bureaucratic. A one-page assessment and a brief conversation is sufficient at this stage.
